Operational Strategy & Operating Design

We operationalize your mission.

Impact Logic helps mission-driven service organizations identify operational friction, make the operating decisions that matter, and build internal systems that align day-to-day operations with their mission.

Serving mission-driven organizations nationwide through a virtual-first model.

Impact begins at home.

The impact an organization hopes to create in the world begins with how it works on the inside. Clear expectations, thoughtful decisions, supportive systems, and responsible stewardship help create the conditions for people to carry the mission forward.

Strong operations create the conditions for people to do meaningful work with clarity, confidence, and support.

Nationwide · Virtual-First

Thoughtful support, wherever the work is happening.

Impact Logic serves organizations nationwide through a virtual-first model designed to keep more of the client's investment focused on the work. On-site support is available when being in person would meaningfully strengthen an engagement — selectively scoped, not assumed.

The Impact Logic Framework

From Mission to Impact

From Mission to Impact is the five-lens framework that guides how Impact Logic examines an organization, identifies opportunities for greater clarity and alignment, and connects internal operations to the mission and intended impact.

Mission sets the direction. Impact grows when that direction is carried through clear priorities, aligned ways of working, responsible stewardship, and intentional learning.

Mission Integrity

Does the organization's work reflect the mission it exists to advance?

Strategic Clarity

Does the organization know what matters most right now?

Operating Alignment

Are standards, roles, decisions, workflows, communication, and tools aligned with the work?

Stewardship of Capacity

Can the organization responsibly carry the work it is trying to do?

Learning Through Impact Visibility

Can the organization see what is working, what needs attention, and what should change?

Direction. Translation. Experience.

Across all five lenses, Impact Logic examines whether organizational direction has been clearly established, consistently translated through leadership, and understood, supported, and experienced by the people carrying out the work.

Direction

What organizational leadership believes has been established.

Translation

What leaders understand, communicate, reinforce, and support.

Experience

What people understand, use, and experience in everyday work.

Does this sound familiar?

When an organization's internal structure has not kept pace with its work, the signs tend to be recognizable.

Decisions keep returning to one leader — even when others should own them

The same processes are handled differently depending on who is doing them

Important knowledge lives in people's heads, not in shared systems

New staff take too long to get up to speed, and onboarding depends on whoever has time

Strategic priorities don't translate into day-to-day action

Recurring questions and repeated clarification slow the work down

Handoffs between roles or programs are inconsistent or frequently missed

Operational strain is affecting service quality, staff stability, or leadership capacity

These are common challenges in service organizations, and each presents an opportunity to create greater clarity and alignment in service of the mission.

What Impact Logic helps organizations accomplish

Reduce the operational burden on leadership

Build clarity around roles, decisions, and expectations across the organization

Create consistent, documented processes that staff can follow without constant clarification

Translate strategic priorities into day-to-day operating practice

Reduce dependence on individual knowledge and informal systems

Strengthen service consistency and staff confidence in how the work gets done

"Logic is the disciplined connection between mission and practice."

Your mission, leadership intent, standards, and expectations provide direction. Impact Logic uses structured inquiry, relevant evidence, and deliberate decision-making to translate that direction into practical internal systems that the organization can actually use.

See how the engagement works

The ILC Operating Clarity Engagement

A structured engagement that helps an organization identify what is getting in the way operationally, make the decisions that matter, and build the internal systems its people need to do the work well.

Level 01

Focused Engagement

For one clearly bounded operating challenge — role clarity, workflow design, onboarding, communication practices, or quality standards. Produces practical deliverables specific to that area.

Focused Engagements are custom-scoped around one clearly defined operating challenge. Scope and investment reflect the complexity of the issue, the participation required, and the operating guidance or tools to be developed.

Level 02

Organization-Wide Engagement

For several connected operating challenges across roles, workflows, decision-making, communication, and organizational practice. Addresses the full operating picture so the organization can function well across the board.

Organization-Wide Engagements are custom-scoped based on organizational complexity, the perspectives involved, the areas being examined, and the depth of operating design and launch support required.

The ILC Way

The process is designed to gather the clarity needed for sound operating design while minimizing unnecessary demands on leadership and ongoing operations. Each phase builds directly on the one before it.

01

Diagnose

Identify the operating gaps, patterns, and constraints affecting the work.

02

Decide

Clarify the choices, standards, authority, priorities, and tradeoffs leadership must resolve.

03

Design

Translate confirmed decisions into practical roles, workflows, standards, tools, and internal systems.

04

Launch

Prepare the organization to introduce, use, maintain, and build on the new operating structure.

What the organization receives

Depending on scope, an engagement may produce some or all of the following:

An Alignment Gap Report or focused findings summary

Facilitated leadership decision-making

A customized operating playbook

Role and responsibility guidance

Decision-rights and escalation tools

Workflow documentation

Communication and quality standards

Reusable templates and tools

A 90-day implementation roadmap

An activation session

Guidance for maintaining the playbook over time

The Operating Playbook is designed for everyday use, giving leaders and teams a clear reference for how work moves, who owns what, and what is expected.

A look inside the operating playbook

The operating playbook is a practical, customized internal document — not a generic template. It gives the organization a shared source of truth for how the work gets done, who is responsible for what, and how decisions are made.
